Summary

Phase 02 wave 2 manifest for umami. Surfaced PR #27 drift: manifest claimed public + internet_exposed: true + auth: none + public_reason: "Tracking script must be reachable by web visitors...", but RS2000 runtime has Traefik ts-allowlist@file middleware (Tailscale CGNAT 100.64.0.0/10 + IPv6 ULA + Docker bridges only) — service is tailnet-only.

The previous public_reason was both aspirational and self-contradicting: tracker.js loaded by external sites cannot reach umami.pdurlej.com under the current allowlist, so the "public-by-design" claim was already broken in runtime.

Operator decision (2026-05-03, audit findings option a): fix manifest to match runtime. Module is experimental tier ("póki co nic nie robią").

modules/umami/module.yaml — schema-validated, 1163 tokens (under 1500 budget):

  • Drift fix: classification: public → tailnet-only, auth: none → tailscale, internet_exposed: true → false, removed public_reason, added middlewares: [ts-allowlist@file, security-headers@file]
  • Phase 02 v2 audit fields: image_observed: ghcr.io/umami-software/umami:3.0.3@sha256:1f4d314a…, image_digest_pinned_in_compose: false, image_audit_ts: 2026-05-03T07:30:00Z, image_build: registry, statefulness: stateless
  • intent.user_facing_outcome + intent.acceptance_criteria
  • secrets.refs corrected: [UMAMI_DATABASE_URL, UMAMI_APP_SECRET][UMAMI_DB_PASSWORD, UMAMI_APP_SECRET] (DATABASE_URL constructed in compose, not a stored ref; sensitive var is DB_PASSWORD)
  • health.url: /health/api/heartbeat (matches compose healthcheck path)
  • risk.acknowledged_risks × 3:
    • experimental-not-configured — empty site tracking; closure/activation review per next_review
    • tracker-js-blocked-by-tailnet-allowlist — middleware breaks umami's value prop (external site tracking); 2 future routing options documented (per-route exception vs full-public-with-auth)
    • secrets-in-plaintext-stack-envprovider: infisical aspirational; current UMAMI_DB_PASSWORD + UMAMI_APP_SECRET in plaintext stack.env (umami absent from INFISICAL_EXPORT_PATHS); migration sequenced at platform level

modules/umami/runbook.md — n8n-worker canary-validated pattern:

  • yq '.spec.runtime.image_observed' digest source
  • cd /opt/vps-home-platform-infra/compose/apps/
  • platformctl apply <plan_file> --approved <sha> CLI signature
  • Live state audit table + Import phase plan + Release readiness checklist + 3 acknowledged risks section

Verification

  • jsonschema.validate passes against module.schema.json
  • module.yaml token count: 1163 / 1500 budget
  • image_observed digest matches docker inspect home-platform-umami-1 on RS2000 (2026-05-03)
  • ts-allowlist@file middleware verified in /opt/vps-home-platform-infra/config/traefik/dynamic/middlewares.yml
  • Healthcheck path /api/heartbeat matches compose definition (line ~538)
  • Recovery commands use canary-validated patterns from PR #29

  site tracking (umami's value proposition); re-evaluation required
  before activation; documents 2 future routing options (per-route
  exception or full-public-with-auth)
- secrets-in-plaintext-stack-env: provider: infisical is aspirational
  target; current UMAMI_DB_PASSWORD + UMAMI_APP_SECRET live in
  plaintext stack.env, not yet in Infisical (umami absent from
  INFISICAL_EXPORT_PATHS); migration sequencing handled at platform
  level

Exposure correctness:
- classification: public → tailnet-only
- auth: none → tailscale
- middlewares: [ts-allowlist@file, security-headers@file]
- internet_exposed: true → false
- public_reason removed (no longer required by schema)
- secrets.refs corrected: [UMAMI_DATABASE_URL, UMAMI_APP_SECRET] →
  [UMAMI_DB_PASSWORD, UMAMI_APP_SECRET] (DATABASE_URL constructed in
  compose, not a stored ref; actual sensitive var is DB_PASSWORD)
- health.url: /health → /api/heartbeat (matches compose healthcheck)

Runbook follows n8n-worker canary-validated pattern:
- yq-from-manifest digest pattern (no copy-paste truncation)
- compose_file-relative cwd (/opt/.../compose/apps/)
- platformctl apply <plan_file> --approved <sha> CLI signature
- live state audit table + import phase plan + release readiness +
  acknowledged risks section

Schema: validates OK. Token budget: 1163/1500.
