Product story

Patchwarden should stop being an advisory side-channel and start producing an enforceable, head-bound contract status in the platform dogfood workflow.

What changed

  • patchwarden-client-dry-run.yml now runs patchwarden contract-pr before the legacy pr-check / reviewer-lane path.
  • When runner-local Patchwarden token material is present, contract-pr --execute publishes patchwarden/contract status and upserts the marker-backed contract comment.
  • When the token is absent, the workflow stays artifact-only and logs a notice.
  • The workflow uploads patchwarden-client-contract-pr.json plus the generated contract artifact directory.
  • Added workflow contract tests and updated CI/Forgejo docs.

Why it changed

Patchwarden PRs #84 and #85 landed the Contract Run evaluator and the contract-pr runner. Platform is the first dogfood client, so this PR wires that capability into the real PR workflow without changing automerge policy yet.

Known constraints

  • This touches Forgejo workflow status/comment behavior and should be treated as class/security-sensitive.
  • The PR does not print or persist token values.
  • contract-pr --execute depends on existing runner-local token material; absent token means dry-run artifacts only.

Explicit out-of-scope

  • No change to automerge-pilot.yml required contexts.
  • No branch protection change.
  • No webhook/service mode.
  • No Patchwarden merge or approval API path.
  • No secret rotation or new Infisical paths.

Requested decision

Review whether this is safe to merge as the first platform-side Contract Run dogfood wiring. After merge, a separate rollout PR can decide when patchwarden/contract becomes an automerge readiness requirement.
